THE PRODUCT PROBLEM

Migrating thousands of dataset consumers to new dataset versions was a daunting task that threatened to consume significant engineering resources. The business needed to deprecate heavily-used datasets to introduce new features, but the sheer volume of direct and indirect data pipelines—around 1,800—posed a substantial operational challenge. Users faced potential disruptions, and the company risked falling behind competitors if the new features were delayed. The pressing need was to streamline this migration process to maintain agility and innovation without overwhelming the engineering teams.

THE DECISION

The decision to leverage Honk, alongside Backstage and Fleet Management platforms, was a strategic tradeoff aimed at automating the migration process to save time and resources. By prioritizing automation, the team gained efficiency, reducing the manual workload by an estimated 10 engineering weeks. However, this required significant alignment across PM, engineering, and operations to ensure that the automated processes would not introduce errors or require extensive rework. The challenge lay in coordinating these teams to trust and adopt the new tools, especially given the complexity of working across different pipeline frameworks. In hindsight, while the decision was resource-intensive upfront, it proved to be the right call, as it allowed for a smoother transition and set a precedent for future migrations.

THE LESSON

This case highlights the importance of context engineering in PM/engineering collaboration when deploying autonomous coding agents. While PMs often focus on the broader strategic goals, this experience underscores the necessity of understanding the technical nuances that can make or break automation efforts. The iterative process of refining context for Honk revealed that successful automation requires a deep dive into the specifics of existing frameworks and a willingness to adapt strategies as new challenges arise. This is a lesson in the value of flexibility and detailed technical engagement for PMs, which is rarely covered in traditional PM advice but is crucial for driving innovation in complex technical environments.
